Introduction: The Cash Lockup Problem
You can have a great product and a growing list of paying customers, and still go bankrupt.
Why? Because of CAC Payback lag.
If you spend $200 in marketing to acquire a customer who pays you $30 a month, you do not make a profit on day one. In fact, you are in the hole for $200. It takes months of active subscription payments just to recover that acquisition spend. If you acquire 1,000 customers in a month, you must spend $200,000 upfront. If you do not have the cash runway to wait for their monthly subscription payments to drip back, your business will run out of cash.
This is why venture capitalists and startup CFOs watch the CAC Payback Period closer than almost any other metric. Let's look at how to calculate it.
How to Calculate CAC Payback and LTV:CAC
To evaluate your startup's financial efficiency, you must calculate these three metrics:
1. Monthly Gross Profit per User
Do not calculate payback on raw revenue; you must subtract your cost of goods sold (COGS), which includes server hosting, database calls, and direct support.
- Monthly Gross Profit = ARPU ร Gross Margin (%)
- Example: $30 ARPU at an 80% SaaS gross margin yields $24.00 a month in gross profit.
2. CAC Payback Period (Months)
The number of months required to recoup your acquisition spend.
- CAC Payback = CAC / Monthly Gross Profit
- At $200 CAC and $24 gross profit, payback is 8.3 months.
3. LTV:CAC Efficiency Ratio
Measures the overall return on your acquisition investments.
- Customer Lifetime = 100 / Monthly Churn (%) (e.g. 3% churn yields a 33.3-month lifetime).
- LTV = Lifetime ร Monthly Gross Profit (e.g. 33.3 * $24 = $800 LTV).
- LTV:CAC Ratio = $800 LTV / $200 CAC = 4.0x.
What is a Healthy SaaS Scorecard?
Startups are graded on their unit economics according to these industry benchmarks:
- Critical (LTV:CAC under 1.5x, Payback over 18 mos): High risk of bankruptcy. You are spending too much to acquire customers who cancel too early.
- Healthy (LTV:CAC = 3.0x, Payback = 12 mos): The classic VC target. Efficient growth that can scale predictably.
- Outstanding (LTV:CAC over 4.5x, Payback under 8 mos): Highly profitable. You are recouping cash rapidly and can afford to invest aggressively in ads.
Action Plan: Optimize Your Payback Speed
- Increase Gross Margins: Review server architectures or negotiate API token contracts to push your gross margin from 70% to 80%+, shaving weeks off payback timelines.
- Offer Annual Plans: Encourage users to pay annually upfront by offering a 15-20% discount. This provides immediate cash flow that offsets CAC on day one.
- Analyze Your Efficiency: Input your CAC, ARPU, margins, and churn rates into our CAC Payback Period Calculator to estimate your exact cash recovery schedules and LTV multipliers today.
